the challenge

Setting up the dev environment was a rite of passage nobody enjoyed. New hires lost their whole first week to a wiki of stale steps, and the same five questions clogged the team chat.

Forge: the challenge 1

my approach

Turned setup into a guided path instead of a scavenger hunt. Every step in plain language, a live checklist that knew what you had already done, and a progress map so people always knew what came next.

the results

Watching a brand-new engineer open their first pull request before lunch still gets me. Way more people finish setup on their own now, and the questions that used to fill the channel mostly stopped. My favorite piece of feedback was the shortest one: "I actually felt ready."
